The story
Luma Sleep had built a direct-to-consumer mattress brand on a heavily customized Shopify theme. The site worked well enough in the early days, but as the catalog grew past 200 SKUs and the team layered on review apps, upsell widgets, and tracking scripts, performance collapsed. Largest contentful paint sat at 4.8 seconds on mobile. The add-to-cart flow required three page loads. Revenue per session had flatlined for two quarters while ad costs kept climbing. The team knew the site was leaving money on the table but could not find a Shopify theme that handled their product configuration flow without the same bloat.
We proposed a headless architecture that kept Shopify as the commerce engine behind a custom Astro storefront.
The new site launched with a 0.9-second LCP, an 81 percent improvement. Page weight dropped from 6.2 MB to 1.8 MB. The product configurator became a single-page experience with instant price updates and a one-click add-to-cart flow.
Add-to-cart rates rose 28 percent in the first month. Revenue per session increased 19 percent. The marketing team gained full control over landing pages and promotional content without touching Shopify Liquid templates, and the engineering team could iterate on the storefront independently of the backend commerce layer.
